are the head gaskets that "easy" to replace? I'm not a real experienced mechanic or anything, but I have done a lot of wrench turning in the past: problem is I have never done anything "internal".

is $3500 a fair price for a Disco with 160k mi with replaced front driveshaft, reliably kept, records and whatnot (let's say good-excellent condition)? Should I be trying to get it for less? Kbb has it at about $2900. What do you guys think is fair?

Low ball him and see what he says.
Odds are the head gaskets have been done already.

$2500.
He will counter, do not pay more than $3000.
Dont be afraid to walk away, there are lots of fish in the sea.

It took me 9 months to find my truck and I walked away for at least 6.
