Default Disco 2 TD5 poor starting

Can you advise with my starting problem. When starting from cold having stood overnight the engine turns over for ages before it starts with unburnt diesel smoking. I always wait for the glow plug light to go out and allow another 5-6secs before turning the key. The glow plugs have been replaced, the injectors have been checked by specialists and a new fuel filter fitted. The battery is new and turns over well. The glow plugs take same current as another Disco that starts immediately. The relay has been changed to eliminate. Once started it runs well and will restart without any problems. Any ideas?

Maybe someone with some general diesel experience will drop in, but I don't know of more than one or two people here that live outside the US, so pretty much all the members only have the gas V8 Discoverys and therefore not much knowledge on the workings of the TD5.

If you've owned this vehicle for several years and this just started? Have owned several non LR diesels. When cold enough to contribute to hard starting I'd often go through two glow plug cycles and crank starter immediately after light goes out. Waiting 5-6 seconds may allow temp to drop too much.
